Speed to lead is how long your business takes to answer a new lead. The research is consistent: the longer you wait, the less likely you are to ever reach them. Here is what the studies found, and how local businesses fix it.

What is speed to lead?

Speed to lead is the time between a lead reaching out and your first real response. A lead might fill out a form, text your business line, send a message from an ad or leave a missed call. The clock starts then, not when someone at your business notices.

It matters because a new lead is rarely talking only to you. A homeowner who asks for an estimate at night is often asking other companies too. The one that answers first, and makes the next step easy, is the easy choice.

What the research says

The best-known study is Harvard Business Review’s 2011 audit of 2,241 US companies. Only 37% responded to a web lead within an hour, and 23% never responded at all. In a separate look at 1.25 million leads, firms that tried to reach a lead within an hour were nearly seven times as likely to qualify it as firms that waited even an hour longer.

An earlier study by InsideSales.com with MIT’s Dr. James Oldroyd found the odds of reaching a lead were 100 times lower at 30 minutes than at 5 minutes. It measured reaching and qualifying leads, not closing them, which is how it is often misquoted.

Local businesses are no faster. A secret-shopper test of 466 US home-service companies found 40% never responded and 95% missed the five-minute mark. Car dealers do better: in a 2025 study, 61% of dealers answered within 15 minutes, while 19% took more than an hour.

How to measure yours

  • Time to first reply, as a median rather than an average, so one lost lead doesn’t hide the rest.
  • After-hours leads separately. Evenings and weekends are usually where the gap is.
  • Leads never answered, and leads that got only one touch.
  • A secret shop. Fill out your own form at 9 PM on a Saturday and time the answer.

How local businesses fix it

  2. Answer with a real reply. A question back (“what’s going on with the roof?”) starts a conversation. An autoresponder doesn’t.

  4. Stop when they answer. Nothing loses trust faster than a canned nudge after someone already replied.
